That gap is where transformation goes to die. Not in the modeling, not in the tooling, but in the quiet distance between the workflow leadership believes exists and the one their people actually perform every day.

what we kept seeing

The map was never the territory

The SOPs were outdated. The diagrams were aspirational. The real workflow lived in the heads of the people doing it, and in the exceptions they quietly handled every day without telling anyone. When a team finally tried to automate, they were automating the slide — not the work.

Meanwhile, every AI tool on the market assumed the hard part was already done. They all started from the same premise: that the workflow was understood. It almost never was.

So we decided to build the thing that comes first. Cobalt turns real human behavior — the recordings, the documents, the interviews, the exceptions — into a living map of how an organization actually operates. Not a static audit that's stale the day it ships, but a structured, current picture you can interrogate.

From that map, Cobalt tells you — with evidence — which workflows are ready to automate, which need to be redesigned first, and which should be left alone. The workflow is the primitive. Research, process maps, automation analysis, agents: everything hangs off it.
